Is changing lash adjusters a huge job? Does it require taking the heads right off?

It's a fairly big job. You don't have to take the heads off. It's possible to do with the cams still in. You just have to pry the valve down a bit and pry out the rocker arm. Then the lifter can be lifted out and changed. I like to do them at the time of timing belt change. Then I just lift the cams up and don't have to do all the prying on the valves.If you search 3si there are videos on guys doing it.

don't forget to prime the lifters though.. the service manual says to prime them with diesel fuel.. but i prefer to prime them with oil, which is what will be flowing through the lifter anyways.

its super easy if your'e doing timing work...

I haven't tried the prying method, but would be afraid to gouge the cam lobes...
